What these projects have in common
The case studies below span online banking, patient care and e-commerce, which look like unrelated problems. They weren't. In each one the software worked but the business outcome didn't — pages loaded too slowly to convert, an interface clinicians didn't trust, a platform that buckled the moment traffic spiked.
That's the pattern in most of our work. The interesting constraint is rarely "build this feature." It's "this thing we already have is quietly costing us customers, and we can't replace it without stopping the business."
How we work on a rebuild
None of these were big-bang rewrites. Rebuilding everything before shipping anything is the highest-risk way to modernise, and it's how projects get cancelled at 80% complete. We migrate in stages, keeping the existing system serving traffic while we replace what sits underneath it. Slower on paper, and considerably more likely to finish.
Each engagement started with measurement, not opinion. Real Core Web Vitals, real load tests, real session recordings of people failing to complete a task. It's much easier to agree on what to fix when everyone is looking at the same numbers.

Each one covers the same ground: the business problem, the specific challenges we hit, what we built, the stack, and the measurable result. The results are the numbers our clients reported after launch, not projections.
We've also included the parts that were awkward — the constraints we couldn't design around and the trade-offs we made. Case studies that read as though nothing went wrong aren't describing real projects.

What we measure
Every project gets a definition of success agreed before we start, in numbers rather than adjectives. Load time at the 75th percentile, task completion rate, orders per session, hours of manual work removed per month. Without that, "did it work?" becomes a matter of opinion after launch, which serves nobody.
The results in these case studies are the numbers our clients reported once the work was live, not projections from a proposal.
